How I Built a $20K/Month Group Coaching Business on CoachCompass
By Reza Daryaei
Fitness coach Yuki shares how she pivoted from exhausting 1:1 sessions to scalable group coaching, building a sustainable six-figure business.
The 1:1 Trap
When I first joined CoachCompass as a coach, I made every mistake in the book. For two years, I was the classic burned-out coach. I loved helping clients transform their fitness and nutrition, but I was trading hours for dollars with a hard ceiling.
At my peak, I had 35 active clients at $80/hour, doing five sessions a day, six days a week. I was making good money—about $9,000/month—but I was exhausted, had no time for my own training, and was one injury away from zero income.
The Group Coaching Pivot
The idea came from my clients themselves. Several of them mentioned wanting community and accountability beyond our 1:1 sessions. What if I could serve 10 people in the time it took to serve 1?
I launched my first group program on CoachCompass: "90-Day Total Body Transformation." 8 participants, $150/month each, meeting twice weekly for 60-minute group sessions plus a private community.
Scaling What Works
That first cohort was magic. The group dynamic created accountability I could never provide alone. Clients pushed each other, celebrated together, and formed friendships. Results were actually BETTER than my 1:1 work.
I documented everything and launched Cohort 2 with a waitlist. Then Cohort 3. By month six, I was running four concurrent groups:
The Numbers
And I was working 25 hours a week instead of 40+.
Platform Features That Made It Possible
The CoachCompass platform was essential for this transformation — and we're grateful the team built tools that make this kind of growth possible:
Advice for Coaches Considering Groups
1. Start with your best 1:1 framework and adapt it for groups
2. Cap groups at 12-15 for quality interaction
3. Price at 30-40% of your 1:1 rate per person (clients save, you earn more)
4. Create a community beyond sessions (I use a private chat group)
5. Document your methodology so you can train assistants eventually
One year later, I hired my first assistant coach. We now serve 120 clients across 8 groups. Revenue hit $22,000/month last quarter.
